Microsoft Secure Score Backlog

A score can be helpful, but only if it leads to decisions. The point is not to impress anyone with a bigger number. The point is to see what matters, decide what is worth doing, and keep the explanations honest.

Microsoft Secure Score is genuinely useful.

That is exactly why it gets misused.

The product gives you visibility into recommended actions and a way to measure how much of Microsoft's recommended posture you have adopted. Good. That is helpful. The trouble starts when the number gets promoted from "useful indicator" to "security KPI" and people begin optimising for points instead of risk.

That usually produces one of two bad outcomes:

  • teams chase easy score increases that do not matter much to their actual exposure
  • leadership sees a healthy-looking number and assumes the awkward parts must already be under control

Neither is what the tool is for.

What Secure Score is good at

Secure Score is strong as a structured backlog input. It highlights recommendations, shows relative impact and gives security teams a common place to review what is missing.

Used well, it helps answer practical questions:

Identity-related actionWhich accounts would be better protected if we do this?
Device or data recommendationIs the control available in our licensing and workflow?
Stale recommendationIs it blocked, rejected, or simply ownerless?
Trend movementDid posture improve, or did we just tick off easy work?

That is the kind of conversation it supports well.

What it is bad at

Secure Score is weak as a standalone proof of security maturity.

A tenant can score well and still have:

  • poor exception hygiene
  • badly controlled admin access
  • mailbox forwarding blind spots
  • weak response discipline
  • sensitive SharePoint or Teams exposure that nobody has reviewed properly

In other words, a decent score does not magically clean up messy operational reality.

Microsoft's own recommendation systems are useful prompts, but they still need context. Some actions are high value almost everywhere. Others may have licensing constraints, workflow impact or existing compensating controls. That is why a point total should never be the end of the conversation.

The better way to use it

I prefer to treat Secure Score as a monthly prioritisation board.

Take the open recommendations and split them into four buckets:

  1. do now because risk reduction is clear
  2. do soon but plan the operational change
  3. accept for now with a recorded reason
  4. not applicable or already covered another way

That simple framing stops the tool from turning into score-chasing.

What should go into the monthly review

A useful monthly Secure Score review can fit on one page:

  1. current score and trend
  2. top five open actions by risk, not by convenience
  3. recommendations blocked by licensing or business constraints
  4. accepted risks with a short rationale
  5. work completed since the last review
  6. decisions needed from leadership or service owners

That output is much more valuable than saying "we went from 58 to 64".

The number can still be on the page. It just should not be the headline.

A practical filter for each recommendation

Before taking action, I would ask:

  • does this reduce a risk we actually care about this quarter?
  • who owns the change?
  • what user or service impact comes with it?
  • do we have the licensing and technical prerequisites?
  • what evidence will prove it stayed in place?

If nobody can answer those, the recommendation is not ready to be called progress.

What leadership usually needs instead

Leadership rarely needs more dashboard language. They usually need three plain answers:

  1. What are the biggest unresolved control gaps?
  2. What are we fixing next?
  3. Which risks are we knowingly carrying and why?

Secure Score can help provide that, but only if someone translates the recommendations into actual operational choices.

That is why I like it as a backlog and not as a bragging metric. Backlogs invite ownership. Vanity scores invite theatre.
